Retainers can feel stable right before they become fragile.
The client is still paying. The work is still happening. But the value story gets blurrier each month. A retainer health check helps you catch that drift early.
Check value, access, and momentum
Once a month, score the retainer on three questions:
1. Can the client name the value created this month?
2. Do you still have access to the right decision makers?
3. Is there a meaningful next problem to solve?
If any answer is weak, the relationship needs attention before renewal pressure appears.
Look for silent downgrade signals
Watch for signs that the client has mentally reduced the engagement:
- fewer strategic questions
- slower feedback
- more admin-only requests
- no internal champion sharing outcomes
None of these guarantees churn. Together, they tell you the retainer is losing strategic weight.
Re-anchor the engagement
Do not wait for renewal to prove value. Send a short monthly recap with:
- outcome delivered
- decision made
- risk reduced
- next opportunity
That pattern reminds the client what the retainer is for and gives your champion language to defend it internally.
